Factory without stocks: real-time, on-demand food production

The just-in-time model, established in the automotive industry, is beginning to be adopted in the food sector as well, in a form adapted to the specific nature of perishable products. The concept of the “zero-inventory factory” involves production synchronized directly with demand, supported by real-time data from retail and distribution.

Traditionally, the food industry operates based on forecasts and advance production. This approach generates storage costs and significant losses. The FAO estimates that approximately 14% of food produced globally is lost before reaching retail.

The integration of data from point-of-sale (POS) systems, combined with predictive algorithms, allows production to be adjusted almost instantly. Major retailers already use AI-based forecasting systems that analyze consumer behavior, seasonality, and external factors (including weather).

A concrete example is the use of real-time sales data for fresh products — meat or dairy — where daily production can be calibrated according to exact demand. As a result, the production–delivery–sales cycle becomes much shorter and more efficient.

According to McKinsey, implementing digital supply chain systems can reduce inventories by up to 30% and losses by 20–50%, depending on the category. At the same time, it increases the speed of response to market changes.

However, this model requires advanced digital infrastructure and close collaboration between producers and retailers. Any disruption in the flow can quickly generate imbalances.

A zero-inventory factory does not mean the absence of production, but perfect synchronization with demand. In a sector where time is critical, speed becomes a competitive advantage.
